The EOS Playbook: A Step-by-Step Guide to Structuring Your Growing Team

As your business grows, so does the complexity of managing teams and ensuring everyone is working towards the same goals. One of the most common challenges for growing companies is maintaining structure and accountability as teams scale.

The EOS (Entrepreneurial Operating System) is a tried-and-tested framework that can help growing businesses implement structure without sacrificing flexibility. By focusing on clear processes, accountability, and team alignment, EOS provides a roadmap for setting your team up for success.

Here’s a step-by-step guide to structuring your growing team using the EOS Playbook.

1. Define Your Core Values

Before diving into processes and accountability, it’s crucial to establish the core values that will guide your team. Your core values define what’s important to your business and help create a shared sense of purpose.

Core values aren’t just for show—they should be referenced in hiring decisions, performance reviews, and day-to-day operations. They set the tone for how your team works together and help keep everyone aligned.

2. Create a Clear Accountability Chart

The Accountability Chart is one of the most powerful tools in EOS. It’s like an org chart, but instead of just showing who reports to whom, it clearly defines who is accountable for what.

To create your Accountability Chart:

  • Identify the key functions in your business (e.g., Sales, Operations, Marketing, etc.).

  • Assign one person to be accountable for each function. They don’t have to be doing all the work, but they are responsible for ensuring it gets done.

  • Define the roles and responsibilities for each function, making it clear what each person or team is accountable for.

The goal is to avoid the all-too-common scenario where multiple people are responsible for the same thing, but no one is actually accountable.

3. Set Company-Wide Goals with Rocks

EOS uses the concept of ‘Rocks’ to help teams stay focused on the most important priorities. A Rock is a specific, measurable goal that must be completed within a 90-day period.

When setting Rocks:

  • Involve your leadership team in identifying the most important goals for the next quarter.

  • Make sure each Rock is clearly defined and measurable—vague goals lead to vague results.

  • Assign each Rock to a specific person who is accountable for its completion.

Rocks help teams stay focused and ensure that everyone is working towards the same company-wide objectives.

4. Hold Regular Meetings to Stay on Track

In EOS, meetings aren’t just a chance to catch up—they’re a key part of keeping teams aligned and accountable. EOS recommends holding a weekly Level 10 meeting where the leadership team can review progress on Rocks, discuss any issues, and make decisions that keep things moving forward.

These meetings should be structured, with a clear agenda and time allocated for reviewing KPIs, discussing any roadblocks, and making decisions quickly.

5. Solve Issues Quickly with IDS

The IDS (Identify, Discuss, Solve) approach is another powerful part of the EOS framework. It’s designed to help teams solve problems quickly and effectively by getting to the root of the issue.

During meetings, use the IDS process to:

  • Identify the real issue (not just the symptoms).

  • Discuss possible solutions with the team.

  • Solve the issue by deciding on a course of action and assigning accountability.

The goal of IDS is to make sure issues are solved quickly, rather than lingering on for weeks or months without resolution.
